The challenge
A new cloud kitchen operator with a Pan-Asian kitchen that could credibly produce three distinct cuisines: Thai, Chinese, and poke bowls. The operator had capital but no F&B marketing experience, and no understanding of delivery-platform mechanics (hero image, bundle structure, badge strategy, sponsored placement).
The approach
Phase by phase
Weeks 1-3: brand architecture
Designed the three-brand portfolio so each occupied a distinct cuisine niche without cannibalising. Named each brand, built visual identities, packaging designs, and hero food photography for every menu item. Each brand got its own Instagram and delivery-platform listing from day one.
Weeks 4-6: launch
All three brands went live on Talabat, Deliveroo, Noon Food, and Careem simultaneously. Hero images benchmarked against the top 10 in each cuisine on each platform. Bundle architecture tuned for solo, duo, and family tier orders. Sponsored placement bidding started at platform-recommended rates and tuned downward over the first month.
Weeks 7-16: compound and tune
Review flywheel kicked in via packaging QR codes. Meta and TikTok campaigns pointed at delivery deeplinks, retargeting cart-opens who didn't check out. Monthly performance review tightened bid efficiency across all four platforms.
The outcome
The operator broke even in month three, hit AED 350k monthly revenue by month four, and is now planning a second kitchen in Dubai South to serve the airport corridor.
